How to Roll Out Microsoft Copilot in a Small Business (Without Wasting Seats)

Copilot's arrival in a small business follows a pattern. It shows up on the plan (since July, it comes bundled), a few people click the icon once, someone drafts an email with it, and three months later the owner cannot say whether it changed anything. The seats were never wasted exactly; they were never really rolled out.

This post is the missing third piece: you have decided to try it, and you want the trial to produce a verdict instead of a shrug.

Week zero: the free test nobody runs

Copilot Chat comes free with eligible Microsoft 365 plans, and it answers the question that matters before any money moves: does your team reach for an AI assistant at all? Announce it, name two tasks people should try it on, and watch for two weeks. If nobody opens it unprompted, paid seats will not fix that; the adoption problem comes first, and it is a training-moment problem, not a licensing one.

Pick three seats, not all seats

Blanket licensing is how AI spend becomes the line item nobody defends. The first paid seats go to the roles where Copilot's one real advantage (it can read your mail, calendar, files, and meetings) meets a daily grind:

Give each seat a job

A seat without an assignment produces the three-months-later shrug. Each pilot seat gets two named tasks that are currently painful, written down: "meeting recaps for the Tuesday call," "first drafts of the monthly client report."
